Leather Tanning

How a perishable raw hide becomes durable, supple leather β€” fleshing, dehairing, and the process of vegetable or brain tanning.

What is it?

Leather tanning is the process that turns the perishable raw hide of a slaughtered animal into durable, rot-resistant, supple leather. Left untreated, a hide rots within a few days; if it dries out, it turns rock hard. Tanning chemically transforms the hide's main protein (collagen) so that it no longer decomposes and never stiffens permanently.

What is it good for?

Footwear, straps, waterskins, sheaths, clothing, harness, bookbinding, drumheads and parchment β€” for millennia, leather has been one of the most important tough, flexible, water-resistant materials. In a self-sufficient community, virtually every animal hide can be put to use; nothing needs to be thrown away.

The physics behind it

Raw hide consists mostly of collagen fibers. Two things ruin it when untreated: bacteria break it down (rot), and as it dries, the fibers stick together and set into a stiff, glue-like mass. The essence of tanning is to keep the collagen fibers separated from one another and permanently stabilized.

  • Vegetable (tannin) tanning: tannin molecules leached from tree bark or oak galls bind between the collagen fibers, form cross-links, and protect the fibers from decomposition. Tannin also firms up the hide β€” this gives the classic, stiff, brownish vegetable-tanned leather (sole leather, straps).
  • Brain tanning (braintan): the animal's brain (like many other fat-rich emulsions) provides a fine emulsion of fats and lecithin. This does not "tan" in the strict chemical sense; instead it lubricates the fibers, coating them so they cannot stick together as the hide dries. The secret is mechanical working during drying β€” the hide must be continuously stretched, kneaded, and rubbed until it is fully dry, which is what keeps it soft and suede-like ("buckskin").
  • Before either process, the hide must be dehaired and the excess removed: a lime-milk or wood-ash lye soak (alkaline swelling) loosens the hair follicles and the top layer.

History

Leather tanning is one of the oldest crafts β€” Stone Age scraper finds and leather remains bear witness to it. Brain and smoke tanning of hides was a universal practice among hunter-gatherer cultures. Vegetable bark tanning became a full-scale industry in antiquity (the word "tanner" comes from the Latin tannum, meaning bark), and for millennia bark tannin remained the principal tanning agent. Fast mineral chrome tanning was only developed at the end of the 19th century β€” it is today's industrial standard, but it is chemical-intensive and unsuitable for self-sufficiency.

Simple version

A small pelt or thin hide with the brain-tan method: fleshing β†’ dehairing (if you want a hairless hide) β†’ rubbing in the brain emulsion β†’ continuous stretching and kneading throughout drying β†’ finally smoking, which preserves the braintan leather and makes it more water-resistant. No chemicals needed at all β€” only time and muscle.

Advanced version

Vegetable bark tanning in a vat: the fleshed, dehaired hide is placed in tanning liquor (a tannin solution obtained by soaking bark) of gradually increasing strength, soaked for weeks, and turned over repeatedly. The gradual progression matters: starting with liquor that is too strong would over-firm the surface too quickly, and the liquor would never penetrate the interior of the hide. The tanned leather is dried, then made supple by currying with fat (tallow, oil).

Industrial version

Rotating tanning drums, mineral (chrome) or combination tanning, controlled pH and temperature, mechanical fleshing and splitting, precisely formulated and analytically controlled tanning liquors. High speed and uniform quality, but with a heavy chemical and wastewater burden β€” which is why effluent treatment at tanneries is a serious environmental issue.

Building your own

  1. Skinning and cleaning: process the fresh hide as soon as possible, or salt or dry it for storage.
  2. Soaking: rehydrate a dried hide in water until soft.
  3. Fleshing: scrape off all flesh and fat residue with a blunt scraper over a fleshing beam β€” this is the most important and most laborious step; leftover fat later causes rot and blotchy tanning.
  4. Dehairing: soak in lime milk or wood-ash lye for a few days until the hair slips easily, then scrape it off. (For fur, skip this step and flesh very carefully instead.)
  5. Neutralizing / rinsing: wash the alkaline hide thoroughly, optionally neutralizing it with a mildly acidic bath (a sour bran solution).
  6. Tanning: gradual soaking in vegetable liquor, or rubbing in the brain emulsion.
  7. Drying and softening: with braintan, stretch and knead continuously throughout drying; with vegetable tanning, curry with fat and work the leather after drying.
  8. Smoking (for braintan): preserves the leather and makes it water-resistant.

Common mistakes

  • Incomplete fleshing β€” leftover fat and flesh block the tanning agent from penetrating and start rot.
  • Starting with tanning liquor that is too strong β€” the surface "case-hardens" and over-firms while the interior stays untreated (a raw core).
  • Letting braintan leather rest while drying β€” if you don't keep working it until it is completely dry, it stiffens rock hard and you have to start over.
  • Insufficient rinsing after alkaline dehairing β€” residual lye later damages the leather and the fat dressing.
  • Water that is too hot at any stage β€” heat gelatinizes collagen ("cooked" hide), ruining it irreversibly.

How to measure

Visual and tactile checks: vegetable tanning is complete when a cut cross-section of the leather is evenly colored all the way through (no pale raw core). Test the finished leather's flexibility by bending it, and its water resistance by soaking a sample piece. A simple hot-water shrinkage test: well-tanned leather only begins to shrink at a much higher temperature than raw hide.
